Vault Mark
AI-CX & RETENTION OS / CUSTOMER VALUE PROTECTION

Make the customers you already won STAY.

See where customer value is leaking, which segments and journeys matter most, and what should be fixed first—before more acquisition budget flows into the same gaps.

For organisations with meaningful repeat business, subscriptions or high customer value—and leaders who want CX, CRM, service, marketing and data to work from one operating view.

THE REAL PROBLEM

Loyalty activity can look healthy while customer value is leaking.

Points, NPS and automation are not the operating system.

AI-CX & Retention OS defines how the business keeps, grows and wins back customers: which customers matter most, what a good experience means in the journeys that matter, which signals deserve attention and where AI should support human decisions.

Instead of treating loyalty, CRM, service and personalisation as separate initiatives, the OS turns them into one value-protection system built around lifetime value, cohort health and value leakage.

01

Activity without attachment

Customers use points and promotions, but do not stay longer, upgrade or refer.

02

Churn hiding in plain sight

Valuable segments reduce spend or disappear before the organisation sees a usable signal.

03

Promises broken by experience

Delivery, service, branch, app or partner failures damage the moments that influence staying or leaving.

04

Data without action

Transactions, app events, Line OA chats, tickets and survey scores do not become clear retention plays.

WORKING ARTIFACT / EXAMPLE STRUCTURE

Value Leak Radar

A practical diagnostic view connects the customer journey to value signals, leakage risks, accountable teams and the next decision. It is evidence for action—not a decorative dashboard.

Illustrative diagnostic architecture based on the AI-CX & Retention OS scope. Client data and priorities determine the final map.
BEFORE / AFTER

From loyalty mechanics to lifetime-value decisions.

The change is not more campaigns. It is a clearer operating model for protecting and growing the customers the business already paid to win.

Before
After AI-CX & Retention OS
01
Loyalty centres on points, tiers and discounts.
Priority segments and value pools are defined around LTV, margin and future value.
02
NPS and CSAT sit in reports, separated from behaviour.
Experience signals connect to cohorts, retention risk and moments of truth.
03
Retention campaigns are broad and calendar-led.
Onboarding, save, winback, upgrade and reactivation run from shared plays.
04
Churn is discussed mainly in hindsight.
Risk signals appear earlier and trigger a prioritised response.
05
AI experiments happen in separate tools and teams.
AI assists detection and action within clear human guardrails.
WHAT THE OS INSTALLS

Three connected layers. One operating rhythm.

01

Value, segments & journeys

  • Value & Leakage Map
  • Priority Customer Segments
  • Critical Journeys
  • Moments of Truth
02

CX, loyalty & AI-assisted plays

  • Onboarding and engagement plays
  • Save and winback plays
  • Loyalty and membership alignment
  • AI-assisted detection and action
03

Measurement, cohorts & improvement

  • Retention and cohort KPI framework
  • Value-at-risk views
  • Dashboard and review rhythms
  • Experiment and improvement roadmap

AI surfaces patterns, risk and options. People remain responsible for judgment, tone, consent and exceptions.

90-DAY PATH

See where value is created, ignored and lost.

The first 90 days move from fragmented initiatives to a prioritised OS your CX, CRM, product, service, marketing, operations and data teams can use together.

PHASE 01WEEKS 1–3

Discover & map

Understand the current value model, customer segments, journeys, initiatives, data and ownership.

  • Review revenue, margin, churn and LTV views
  • Map loyalty, CRM, app, Line OA and service activity
  • Identify likely value pools and leakage points
PHASE 02WEEKS 3–6

Design the OS

Turn evidence and hypotheses into a value map, priority journeys, shared plays and signal requirements.

  • Define priority segments and moments of truth
  • Design CX and retention playbook architecture
  • Outline AI-assisted detection and next actions
PHASE 03WEEKS 6–12

Pilot, learn & refine

Test selected plays in focused segments or journeys and establish the review rhythm for improvement.

  • Pilot priority retention or winback plays
  • Gather customer and team feedback
  • Handover the 3–6 month improvement plan

By day 90, leadership should know which customer value to protect, where it is leaking and what should happen first.

FIT CHECK

A strong starting point when retention is commercially important—and organisationally fragmented.

Best fit if you…

  • Have repeat business, subscriptions or high customer value
  • Already run loyalty, CRM, app, Line OA or CX initiatives
  • Need CX, marketing, service, product, operations and data to align
  • Want AI to detect risk without automating empathy away

Probably not the first step if you…

  • Have almost no repeat business or identifiable customers
  • Only need a simple loyalty programme or CRM tool setup
  • Are not ready to connect customer experience with operations
  • Still treat retention as isolated campaigns rather than value protection
FAQ

What leaders usually ask first.

How is this different from a loyalty or CRM project?

Loyalty and CRM projects often focus on programmes, tools or campaigns. AI-CX & Retention OS defines the operating system around them: which customers matter, where value leaks, which plays to run, which signals to use, where AI assists and how teams work together.

Do we need advanced churn models or a CDP to start?

No. The work starts with business understanding, priority segments, critical journeys and the data you already have. More advanced modelling can be added when it improves a clearly defined decision.

Where can AI realistically help?

AI can detect risk patterns, cluster segments, summarise feedback, support agents and suggest next-best-actions. Human judgment should lead wherever tone, consent, exceptions or customer trust are involved.

How long does it take to see impact?

Clarity on value leakage and priorities can emerge within 1–3 months. Behavioural and financial impact such as lower churn, stronger reactivation and healthier cohorts usually takes longer and depends on the customer cycle and plays selected.

What if we already have many CX and retention initiatives?

That is often the right moment to define an OS. The work maps what already exists, identifies overlaps and gaps, and clarifies what to keep, connect, scale, pause or redesign.
